The hidden cost of cancellations and no-shows

Free cancellation helps OTA conversion, but every booking cancelled on the day of arrival, and every guest who simply does not turn up, is a room you held and could not sell. Small hotels and homestays in India feel this most on long weekends and festival dates, when a room blocked by a no-show could easily have been sold to a walk-in or a late OTA booking.

Not every cancellation is a loss. If a guest cancels a week ahead and you resell the room, you lose little. The real loss is from late cancellations (too late to resell) and no-shows, minus whatever you manage to charge.

Monthly loss = (Late cancellations + No-shows) × ADR × Average nights − Charges collected

Worked example

A property takes 300 bookings a month at ₹3,000 ADR for 2 nights (₹6,000 per booking). 20% cancel and a quarter of those are too late to resell: 15 late cancellations. 3% are no-shows: 9 bookings. That is ₹1,44,000 of room value at risk every month. With free cancellation and pay-at-hotel bookings, almost all of it is lost — over ₹17 lakh a year.

Policies that recover revenue

  • Non-refundable rate: offer a modest discount for full prepayment. You recover the loss on those bookings but give the discount to guests who would have stayed anyway, so the tool shows the net effect.
  • 48-hour or 72-hour policy: free cancellation until 48 hours before arrival, then the first night is charged. It works only if you hold an advance or a card guarantee.
  • Advance on direct bookings: ask for one night in advance through UPI or a payment link for peak dates.
  • Reconfirm arrivals: a WhatsApp message a day before arrival catches many no-shows early enough to resell.

Write a clear policy

Guests accept firm terms when they are written clearly on your website, OTA listing and confirmation. Create one with the hotel policy generator, and plan how many extra rooms to sell on high-cancellation dates with the hotel overbooking calculator.

Frequently asked questions

How do I calculate revenue lost to no-shows?

Multiply the number of no-show bookings by ADR and by average nights per booking, then subtract any no-show charges you actually collected.

Is a non-refundable rate always better?

Not always. It recovers losses on prepaid bookings but you give a discount to guests who would have stayed anyway. This calculator shows the net gain or loss for your numbers.

Can I charge a no-show fee on pay-at-hotel bookings?

It is difficult without an advance or card guarantee. For peak dates, many hotels ask for a one-night advance on direct bookings and use prepaid rate plans on OTAs.
